The Challenge
A UK third-party logistics (3PL) provider managing warehousing and fulfilment for 85 eCommerce clients needed to replace their legacy WMS (Warehouse Management System) and launch as a SaaS product to other 3PL providers. Requirements: multi-tenant architecture, Shopify and WooCommerce integration (for eCommerce client orders), carrier API integration (DHL, Royal Mail, DPD, Parcelforce), DVSA tachograph compliance for their HGV delivery fleet, and HMRC VAT Import One Stop Shop (IOSS) support for EU orders. Budget: £165,000.
Our Approach
Tenant SaaS Architecture
- Next.js frontend with per-tenant branding, Node.js/Fastify backend, PostgreSQL separate schema per 3PL tenant.
- API-first design: all functionality available via REST API so eCommerce clients can integrate directly.
Carrier API Integration
- Royal Mail Click &
- Drop API, DHL Express API, DPD API, Parcelforce Web Services.
Carrier selection engine
- rules-based (service level, weight, dimensions, destination) with cost optimisation.
- Label generation in ZPL (Zebra thermal printers) and PDF format.
Shopify and WooCommerce Webhooks
- Shopify order webhooks (order created, cancelled, updated), WooCommerce webhooks via WooCommerce REST API.
- Real-time stock level updates back to Shopify/WooCommerce on fulfilment.
- Shopify Partner app for easy installation.
EU Import One Stop Shop
- orders under EUR 150 destined for EU must include IOSS number on customs declarations.
- Automatic IOSS number retrieval per 3PL tenant's eCommerce clients.
- CN22/CN23 customs form generation with correct commodity codes.
The Results
Launched at 18 weeks, £158,000 — under budget.
All 85 existing clients migrated to new platform in 6 weeks (zero data loss).
SaaS launch: 4 paying 3PL customers in first 4 months at £1,800/month each.
Carrier label generation: 2,400 labels/day automated (previously 6 hours of manual work per day).
IOSS compliance: zero EU customs failures in first 6 months.
DVSA compliance: 100% of fleet tachograph download schedule met.
